What JLL Auto Parts Actually Ships to Independent Workshops: A 13-Year Catalog Audit

Last Wednesday afternoon, a WhatsApp voice note came in from a workshop owner in Stuttgart — let’s call him Stefan. Before you spend €5,000 on your first shipment, you need to know what’s actually available. Most catalog pages exaggerate. Most supplier portfolios include SKUs they’ve shipped once in 24 months. Here’s what we actually keep in regular production — based on order frequency from our 14 active workshop buyers across Germany, the Netherlands, Spain, the UAE, and Mexico.

The flagship: VW ID.3 / ID.4 / ID.5 / ID.6 / ID.7 onboard charger module

The single highest-value EV part we ship is the VW MEB-platform onboard charger module. This is the only high-voltage component in our regular production set, and it’s the part that brought most of our European workshop customers to us in the first place.

The OBC family is part number 1ED 915 691 J, suitable across the entire VW ID-series lineup (ID.3, ID.4, ID.5, ID.6, ID.7). Workshop owners stock 1-2 of these because the failure rate is low (1-2% per year per vehicle) but the customer impact is high: when the OBC fails, the car charges at AC Level 2 only via DC fast chargers, and the customer faces a 3-7 day repair wait.

Stocking logic: 1-2 units per quarter per workshop. Buy in batches of 4 to share freight across multiple SKUs in one shipment. The workhorses: 6 Honda NS/RS body panel SKUs

The Honda NS1 / NS2 / RS1 lineup is the largest single-brand share of our workshop shipment catalog. The NS series has been in production since 2019, the RS since 2020, and the aftermarket reverse-engineering cycle is mature enough that cosmetic and structural parts are reliable across all three model variants. Here are the 6 body panel SKUs we ship most often.

1. 8A70031AH01 Display Unit Assembly (Honda NS1) — the center infotainment display. Cosmetic but high customer-impact: when it fails, the customer can’t see speed, range, or nav. OEM-equivalent cycle life. Stock 2-3 per quarter. We pair this with the NS2/R RS1 equivalent 8A50031AH11 display in most orders. 2. 80102-T6A-003 Receiver Drier / Desiccant (Honda RS1) — the AC system’s moisture-absorbing canister. Often replaced when the AC system is opened for any reason. Stock 3-4 per quarter. 3. 78501-31Y-H10ZA Steering Wheel (Natural Black, Honda) — replacement for airbag-deployed or worn wheels. Stock 1-2 per quarter per workshop. 4. 78100-31A-H11 Combination Meter / Instrument Cluster (Honda NS1) — the digital instrument cluster. Functionally critical: a failed cluster is a roadworthy-vehicle-off-the-road event. The 60-day inventory formula: how much to stock without tying up cash

Most workshop owners I work with started by stocking too much. Stefan’s colleague in Rotterdam ordered €14,800 of parts in his first shipment, used €8,200 in 90 days, and is now sitting on €6,600 of slow-moving inventory he can’t return. The 60-day inventory formula avoids this.

Step 1: For each SKU, calculate your 60-day velocity from your last 12 months of service records. If you don’t have 12 months yet, use 6 months and multiply by 1.15 to estimate seasonality.

Step 2: Multiply 60-day velocity by 1.5 to get your safety stock. The 1.5x factor covers lead time variability, customer urgency, and the 2-3 weeks you’ll spend waiting for the next container.

Step 3: For each SKU, multiply safety stock by your landed cost per unit. Sum across the 7 SKUs. That’s your working capital commitment.

Step 4: Cap the commitment at 30 days of workshop revenue. If your 7-SKU inventory formula gives you more than 30 days of revenue in parts stock, you’re over-buying. Cut the slowest-moving SKUs first.

For a typical 4-bay multi-brand shop doing €18,000/month in parts revenue, this formula lands you at €5,200-€6,800 of working capital committed to the 7 SKUs above. That’s a comfortable cash position — you’re carrying 2 months of safety stock without locking up a quarter of revenue.

The 5-point pre-shipment QC check that catches 90% of warranty disputes

This is the section that would have saved Stefan’s colleague in Rotterdam €380 if he had read it three months earlier. Every Chinese supplier I work with has different QC defaults. Some inspect every unit. Some inspect a random 10%. Some inspect nothing and ship whatever comes off the line. The QC standard you experience depends entirely on how clearly you specified it before the deposit cleared.

Point 1 — Visual finish standard. Specify in your PO: “no scratches >2mm, no paint runs, no orange peel >1mm diameter, color match to OEM reference RAL/PPG code.” If your supplier won’t commit to this in writing, walk away. Cosmetic finish is the #1 warranty-dispute trigger on body panels and glass.

Point 2 — Packaging standard. Specify: “individual foam wrap + 5-ply carton + edge protectors.” Chinese suppliers default to 3-ply cartons for export — they will protect your parts in container but not in the carton. Foam wrap costs €0.08 per unit; it’s the cheapest insurance you can buy. Critical for the windshields and tailgates.

Point 3 — Part number cross-check. For body panels: confirm part number stamped on the back matches the PO. For HV components like the OBC module: confirm firmware version printed on the label matches your vehicle compatibility list. I’ve seen OBC modules shipped with the right part number but wrong firmware — they fit, they power on, they don’t charge. This is the #1 silent failure mode for any HV component.

Point 4 — Photographic pre-shipment evidence. Require 3 photos per SKU before shipment: front, back, and label close-up. Photos cost your supplier €0 in materials and 2 minutes per SKU. They protect you from “we shipped the right part” disputes that arise 6 weeks later when the carton opens.

Point 5 — Random inspection clause. Add to your PO: “buyer reserves the right to inspect 5% of cartons at supplier warehouse before shipment.” This costs you a €180 third-party inspector fee but catches defects before they cross an ocean. For orders over €5,000, this pays for itself every time.

The 4 red flags that predict warranty disputes before the carton even opens

Some orders come back with disputes and some don’t. After 18 months of tracking warranty claims across my buyer network, four patterns predict trouble before shipment:

Red flag 1 — Supplier offers a price more than 25% below the median quote from three other suppliers. Either they’re cutting corners on materials, they’re shipping B-grade stock, or they’re quoting a price they won’t honor at shipment. Walk away.

Red flag 2 — Supplier refuses to provide photos of the actual production batch. “Trust me, same as last time” is not a QC standard. If they won’t send 3 photos today, they won’t honor the QC promise tomorrow.

Red flag 3 — Lead time quote changes more than once. A supplier who quotes 25 days, then 32 days, then 28 days is managing their production schedule around your order — you’re not their priority. Either accept the longest estimate or find another supplier.

Red flag 4 — No references, no trade history, no Alibaba gold-supplier status older than 3 years. The Chinese auto parts export market has new entrants every month. The ones who survive 5+ years are the ones with consistent quality. If your supplier is younger than the NS1, you’re paying to be their QA department.

What I tell every workshop owner in the first call

After 40 minutes on the phone with Stefan, I gave him the same three pieces of advice I give every workshop owner who’s thinking about direct sourcing. None of them are about price.

First, start with one shipment of €5,000 or less. Not €15,000, not €25,000. The first shipment is a learning experience — you’re testing the supplier’s communication, QC discipline, and shipping reliability. If the first shipment goes well, the second one is bigger. If it doesn’t, you’ve only lost €500 in sunk cost instead of €5,000.

Second, photograph everything on arrival. Every carton, every part, every label. This sounds excessive, but the photos are what protect you when a warranty claim comes in 6 months later. Stefan’s colleague in Rotterdam had no photos of his first shipment — he couldn’t prove the windshields arrived with edge chips, so the supplier rightfully denied the claim.

Third, build a relationship with your supplier that goes beyond price. The Chinese auto parts export market consolidates every 12-18 months. Suppliers who treat you as a long-term partner will still be in business in 3 years. Suppliers who treat you as a one-time transaction will be gone in 18 months — and so will your warranty support.
