Last Tuesday morning, a WhatsApp message came in from a buyer in Lagos. He had just placed his first EV parts container order with a new supplier in Guangzhou — 3 SKUs of BYD Song PLUS body panels, 1 SKU of headlamp assemblies, mixed with 6 SKUs of generic NEV components. Total: 480 cartons. He was happy with the unit price but panicking about three things at once: whether the goods would clear Nigerian customs in under 30 days, how to verify quality on arrival without opening every box, and whether he should have ordered 20-foot or 40-foot containers for the next shipment.
I told him the same thing I tell every new distributor who calls us: stop thinking in unit price, start thinking in landed cost per usable part. Unit price is the bait. Landed cost is the truth. Everything else — MOQ negotiation, Incoterm selection, container math, supplier verification, post-shipment quality control — flows from that one principle. After 13 years of moving EV parts out of Shanghai to over 60 countries, I have seen too many first-time importers lose money not because the parts were bad, but because their sourcing SOP was bad. This article is the playbook we hand to anyone who asks. It is not a press release. It is a working document.
Step 1 — Define Landed Cost, Not Unit Price
Most first-time importers we work with calculate landed cost as: unit price × quantity. That is roughly 30% of the real number. The full formula is:
- Unit price (FOB or EXW, depending on Incoterm)
- Tooling / mold amortisation if first run
- Inner packaging + master carton + pallet cost
- Export documentation (commercial invoice, packing list, certificate of origin, HS code declarations)
- China-side handling fee if EXW
- Ocean freight (FCL or LCL)
- Origin charges (THC, ISF/AMS if US-bound, ENS if EU-bound)
- Marine insurance (typically 0.3–0.5% of cargo value)
- Destination customs duty + VAT + inspection fees
- Destination port handling + drayage to warehouse
- Buffer for breakage (we budget 1.5% on EV body panels, 0.5% on electronic assemblies)
A BYD Song PLUS front bumper that costs USD 38 EXW Guangzhou lands at around USD 71 in Lagos, USD 64 in Hamburg, USD 78 in Long Beach (the US number is driven by Section 301 duties on Chinese auto parts). That is the figure the buyer needs to know when setting his retail margin — not the USD 38 his supplier quoted on Alibaba.
If you are sourcing BYD Song PLUS full-car parts, ask the supplier to break down inner-pack cost separately. Body panels ship with foam moulds that cost USD 1.20–1.80 per set amortised over 50 units; some suppliers hide this in the unit price, others list it transparently. The transparent ones are usually the ones who have been doing this for years.
Step 2 — Pick the Right Incoterm for Your Stage
Three Incoterms cover roughly 90% of the EV parts trade out of China:

The Lagos buyer I mentioned picked CIF without realising it locked him into the supplier’s nominated forwarder, which added USD 4,200 in handling the supplier never disclosed until the BL arrived. We switched him to FOB on the second shipment and he saved 11% on freight. The lesson: pick FOB unless you genuinely cannot arrange freight yourself. CIF is convenient, but the convenience has a price, and that price is usually invisible until the invoice clears.
Step 3 — MOQ Negotiation — The Rules We Use
EV parts MOQs in China are not what most new buyers think. They are negotiable, but only if you understand the supplier’s cost stack. Three rules we apply when sourcing BYD ATTO 3 parts or similar NEV models:
- Body panels: standard MOQ is 20 pieces per SKU, but mixed-model containers can drop it to 10 pieces per SKU if the supplier has foam moulds on shelf. Our internal average: 16 pieces per SKU across mixed SKUs.
- Headlamp assemblies: MOQ is typically 30 pieces because the wiring harness has separate tooling. Drop to 15 only if you take the slower production slot (add 10 days).
- Electronic control units (EV DC-DC converters, OBC, BMS modules): MOQ 50 pieces minimum, no exceptions — these have chip allocations upstream.
- Generic NEV consumables (filters, brake pads, wiper blades): MOQ 100 pieces, often negotiable to 50 if repeat order.
The rule of thumb: if a supplier quotes MOQ below these numbers, ask why. Sometimes it is a clearance deal (older stock, slight cosmetic defects, last year’s mould revision). Sometimes it is bait-and-switch territory. We audit every clearance batch personally before shipping — see Step 6.
Step 4 — Container Math — The Spreadsheet Every Distributor Needs
Most first-time importers under-order by 20–40% because they underestimate how carton dimensions eat container space. A 40-foot high cube container holds 76 cubic metres of cargo, but real usable volume for EV parts (after pallets, dunnage, and foam protection) is closer to 62–66 cubic metres. Use these benchmarks:

A typical first container from us to a new distributor looks like 18 cubic metres of BYD Tang EV parts (mostly body panels and lamps, packed vertically in custom foam), plus 12 cubic metres of mixed NEV consumables, plus 6 cubic metres of electronics with anti-static pallets. That fills a 40′ HC cleanly with 8% buffer for last-minute SKUs the buyer added during production. We recommend always leaving that buffer — it has saved more than one shipment from being split across two vessels.
Step 5 — Supplier Verification — The 7-Point Checklist
Before placing any PO over USD 10,000, walk your supplier through these seven points. A supplier who refuses any one of them is the wrong supplier.
- Business licence verification — request the unified social credit code, verify on the National Enterprise Credit Information Publicity System (国家企业信用信息公示系统). Check registration capital, years active, legal representative.
- Export licence — for EV parts specifically, confirm they hold a valid customs declaration registration and have shipped to your destination country before (ask for BL copies with sensitive pricing redacted).
- Production capacity proof — photos of workshop, mould storage, ageing test rack, finished goods warehouse. A real mould storage area will have 50+ moulds on shelves; a trading company will have none.
- Quality management certification — at minimum IATF 16949 for Tier-1 auto parts, ISO 9001 for general auto consumables. EV battery-adjacent components (BMS, OBC, connectors) often carry additional UL or CE marks — ask for the certificate numbers and verify on the issuing body’s website.
- Reference customers — ask for three buyers in your region you can call directly. Real suppliers will say yes; brokers will dodge the question.
- Sample policy — paid samples (USD 50–300) shipped by DHL, refundable against first PO. Free samples are a yellow flag — it usually means the sample line is older stock.
- Pre-shipment inspection right — written into the PI / contract: buyer (or buyer’s nominated third-party inspector like SGS / BV / TUV) has the right to inspect before loading. This single clause has saved our buyers more money than every other clause combined.
We apply this checklist to every ZEEKR 7X full-car parts and similar NEV programme we onboard. It is the difference between a supplier you can grow with for ten years and one who ghosts you after two shipments.
Step 6 — Quality Control on Arrival
The cheapest insurance you will ever buy is a 30-minute inspection at destination. Open 10% of cartons (or 30% for first-time shipments), check against packing list, look for three things:
- Inner foam mould intact — if it has shifted, the part has shifted, and the part is probably damaged even if the carton looks fine.
- OE numbers on the part match the PI — a common fraud pattern is substituting a similar-looking part (different trim level, different model year) at the same SKU.
- Packaging date / batch code is within the last 90 days for any rubber or plastic component. Aged stock is the silent killer of body panels — they warp in the first summer.
Document any issue with photos + batch code + carton number within 48 hours of container devanning. This gives you legal standing under CISG (UN Convention on Contracts for the International Sale of Goods) to claim replacement or refund. Claims filed after 7 days are exponentially harder to win.
Step 7 — Build the Reorder Flywheel
The hardest shipment is the first one. The most profitable shipment is the tenth one, because by then you have data. Track three numbers per SKU, per quarter: sell-through rate, return rate, margin. A SKU that returns above 5% is a quality problem you should walk away from, even at a lower unit price. A SKU that sells through in under 60 days is your reorder trigger — set up a standing PO so production slot is reserved, and your next shipment ships 25 days faster than competitors who reorder from scratch.
The buyers I have watched grow from one container to twenty containers per year all share one habit: they treat their first order as the cost of education, then they systematise everything from the second order onward. Spreadsheet of landed cost by SKU, written QC checklist on the warehouse wall, monthly review call with the supplier. Boring? Yes. Profitable? Also yes.
Final Thoughts From 13 Years of Shipping
If you are a new distributor reading this, my honest advice is to start with one model programme you can learn deeply. We routinely onboard new buyers on Xiaomi SU7 parts or VW ID. ERA 9X-04 because the documentation is solid and the aftermarket demand is rising. Get the first container right. Then scale to mixed-model programmes in container two and three. Most distributors who try to source 30 SKUs across 8 models on their first order spend six months untangling the wrong they did in week one.
